AI Jargon, Translated: What to Listen for When Evaluating a Consultant

You don’t need to become a technical expert to hire one. But you do need to know enough to tell the difference between someone who understands the technology and someone who just speaks the vocabulary fluently.
The AI consulting market has a credentialing problem. “AI washing,” where vendors claim products are AI-enabled when they really aren’t, is widespread. New consultants appear daily, some only months old, quoting five-figure projects with minimal track records.
So how do you evaluate technical claims when you’re not technical yourself? You use a framework. This post gives you three lenses to evaluate any AI vendor or consultant in plain English: translate what you hear, match their expertise to your actual problem, and check whether your team stays at the center of the plan.
What They Say vs. What You Should Ask
Most AI jargon maps to straightforward business concepts. The gap between “what a vendor says” and “what it means for your operations” is where bad decisions happen.
Here are five terms you’ll hear in almost every AI vendor conversation, translated into the business questions they should trigger:
- Fine-tuning / RAG: This is how a consultant customizes AI to understand your specific business. The question to ask: “How will you customize this to understand our terminology and processes?” (IBM explains RAG in more detail here.)
- Context window: This describes how much information the AI can consider at one time when answering a question. Ask: “How much background can the AI factor in when handling our requests?”
- Prompt engineering: This is how someone structures instructions for the AI to get consistent, reliable results. Ask: “How do you set up the AI’s instructions, and how do you test whether they’re working?”
- Document indexing / Vector database: This is how your files get organized so the AI can search them. Ask: “How will our documents be structured for the AI to find what it needs?”
- Data security / Model training policies: This is about whether your company’s data gets used to train AI models that others can access. Ask: “Will our data be used to train public models? Can we opt out?”
A credible consultant should be able to answer every one of these in language you’d feel comfortable repeating to your board. If they can’t, that tells you something.
The signal worth paying attention to: Trade-off discussions.
When a vendor can explain why they’d choose one approach over another, not just what each option does, that’s a strong credibility marker. If every answer is “we’ll use the best tools available” without specifics, the depth probably isn’t there.
Not All AI Skills Are the Same
AI expertise is not a single skill set. Someone who’s excellent at building internal document search systems may be the wrong hire for a customer-facing chatbot. Understanding the different specializations helps you find a match instead of just finding someone available.
Here are four common use cases and what to look for in each:
Document search and knowledge management.
Look for experience with database architecture, RAG systems, and document indexing. Ask: “How do you handle large document sets, and what’s your approach to keeping search results relevant over time?”
Customer service automation.
Look for workflow design experience, conversational AI skills, and human-in-the-loop systems. Ask: “How do you handle edge cases that the AI can’t resolve? What’s the escalation path to a real person?”
Process automation.
Look for systems integration, API experience, and a track record of handling exceptions. Ask: “What happens when something breaks at 2 a.m.? Who gets notified, and what’s the fallback?”
Content generation.
Look for prompt engineering skills, quality control processes, and an understanding of brand voice. Ask: “How do you maintain consistency across outputs? What review process do you recommend before anything goes live?”
The difference between a consultant and a team or agency matters here, too. Individual consultants can be excellent for focused projects within their specialty, and they often cost less. Teams or agencies offer broader expertise and can adapt if your project grows beyond one person’s wheelhouse. Neither is automatically better. It depends on the scope.
One analogy that holds up well: You wouldn’t hire somebody who doesn’t understand accounting to be your CFO, even if they aren’t in QuickBooks every day. They need to understand the process well enough to make strategic decisions. The same applies to AI leadership. Your AI consultant doesn’t have to code everything themselves, but they need to understand how AI systems work at a foundational level.

What Role Do Your People Play?
The most reliable AI implementations help your team do their jobs better. They don’t try to replace human judgment wholesale.
Listen for how a vendor talks about your employees. Real experts say things like “AI can help your team be more productive” and “we’ll keep humans in the loop for quality and context.” Red flags sound like “you’ll be able to eliminate your entire customer service department” or “full automation within 30 days.”
The reality is simpler than the sales pitch: no current AI agent reliably replaces human judgment and context. AI works best as an assistant, not a replacement. When someone overpromises on headcount reduction, that signals either a misunderstanding of how AI actually works or a willingness to say whatever closes the deal. Neither is a good foundation for a working relationship.
Two questions worth asking every vendor you talk to:
- “What role will our employees play during and after this implementation?”
- “How do you handle cases where the AI makes mistakes? Who catches the errors, and how do they get fed back into the system?”
The answers tell you a lot about whether this person has deployed AI in the real world or is working from a pitch deck.
Three Lenses, One Conversation
You can evaluate most of what you need during a single vendor call. Here’s a quick checklist:
Technical credibility.
Can they explain their approach in plain language? Do they discuss trade-offs and limitations without you having to pull it out of them? Do they proactively bring up data security?
Right fit.
Do they have specific experience with your type of problem? Can they walk you through something they actually built, not just managed? Are they honest about what falls outside their area of expertise?
Human-centered approach.
Do they talk about augmenting your team or replacing it? Is there a plan for what happens when the AI gets it wrong? Do they treat outputs as drafts that need human review, or finished products?
If a vendor checks all three, you’re likely talking to someone worth a deeper conversation. If they miss one, ask follow-up questions. If they miss two, keep looking.
